I want to change it to a 3 speed column shifter which I have. Does anyone know if the torque tube is OK on length regardless of which tranny you bolt up? I am also converting the 411s to 355s...does anyone have a preference on where to buy the 355s for the best price?

I don't know the answer to your question, but I think there was more than one torque tube length. Maybe my response will move your question up higher and someone who knows will respond.
Where in the Seattle area are you? I know where there is a '52 GMC a ferry ride from Seattle that is now missing its 3-speed that you could probably get the torque tube from pretty friendly.

All Advance-Design 3-speed and 4-speed torque-tube transmissions are the same length.
The only Advance-Design torque-tube transmission that has a different length (longer) is the 1954 1/2 ton Hydra-Matic. As a result, the Hydra-Matic torque-tube is shoter than manual transmission torque-tubes.

When you have three trucks to make one, interchangeability is kinda critical! And I would hate to spend the money rebuilding the 4:11s from the 4-speed rearend to 3:55s only to find that the tube doesn't marry up to the 3-speed....
