Im thinking the splines on the side gears might be different, but can they be swapped out?

You would have to change the side gears in the posi unit if the splines were different...I have never had any luck trying to piece something together. A used posi unit at a swap meet should be around $200 . Make sure you get the right one though as there are many 12 bolts out there : Chevy car, Chevy truck, Oldsmobile, and variations thereof including 2, 3, and 4 series carriers.

So, you might be able to buy one that fits right without having to search.
Truck and car 12 bolts are different.
Have you looked on e-bay? Try searching for '12 bolt posi', you'll be surprised what you find from shim packs, ring and pinions all the way to completely rebuilt 12 bolts with heavy duty axels and c-clip elminators.
