I just installed a 261 engine in my 1959 3100. The problem that I'm having is that I cannot get the clutch adjusted to let me go from neutral to first or reverse without excessive gear grinding. The 261 was removed from a 1959 C60 with no change to the clutch, pressure plate or throw out bearing. The clutch and pressure plate is the three finger coil spring type for the 2 and 2 1/2 ton trucks. I had no shifting or grinding problem when it was in the C60. I now have the original 3 speed transmission behind the 261. Do you think the 3 speed input shaft doesn't have enough resistence as compared to the SM 420 to stop the clutch plate from turning in neutral or should I replace the coil spring clutch and pressure plate with the diaphram type?

That's an odd one. Did you climb under there and measure the amount of release while someone presses the clutch and goes thru all gears? Is 2nd and 3rd within standards but not 1st and reverse?
How much pedal freeplay is there before clutch starts to engage? I usually go with about 1" for my 11" disc. If you got worn linkage or worn anything else, you may need a little less freeplay.
Did you install a new pilot bearing on that 261?
Is the bearing retainer worn on the 3spd? These could cause you're problem.
It just doesn't make sense. If the input shaft and bearing retainer is the exact same as 4spd, it should work.
You gotta start looking at what's different in this setup: The 3spd and it's related parts i.e. input shaft and bearing retainer, clutch linkage, clutch fork? and adjustments.
This is a silly question and you probably wouldn't be able to get it in any gear but, did you install the release bearing backwards? I did that once when I was in a hurry.

The clutch disk is to large for the 3 speed.
The large trucks used a 12 ". The 11" diaprham
clutch fits the same bolt patern & is a smoother
softer clutch. You could put heavy grease in
the trans. & shift into 2nd or 3rd gear before
shifting into 1st or reverse. smile

Be shure you get a T.O. brg. to match the clutch.

They say money can't buy happiness. It can buy old Chevy trucks though. Same thing.
