Before I start pulling everything apart am I missing something

You can't run a 6 volt gauge on 12 volts. You need to do one of two things. Either buy a reducer to get the voltage back to 6 volts or change the fuel tank sending unit to a 12 volt unit. | | |

Your problem is most likely a bad ground. I had to run a ground wire from the frame to one of the screws that holds the fuel tank sending unit in place to get mine to work right. | | |
