I have an aftermarket 20-gallon fuel tank installed on the rear of my 1954 3100. The gauge never reads full. Yesterday I tried to solve the mystery. The gauge read 1/4 full so I went and filled it up but it only took 10 gals. But the gauge read more than 3/4 full. BTW it never has read full. The truck does have a slight squat in the back. I keep trying to find a place that is perfectly flat bit with drainage it is hard to find.

Sounds like a 1954 version of my 2014 Chevy. When it gets to a 1/4 tank a warning light goes off telling me I am low on fuel. In 1954 they shows you empty when you have a 1/4 tank left. That is your warning you better find a gas station.

On all of my trips to KC, it seemed to work that way, for gas and bathroom breaks. When JDL went with me he never got out and when he drove the same thing. Maybe he thought I would leave him behind or not let him drive anymore. . On a side note, on one trip getting ready to leave, I filled the tank and I had used a lot of fuel so I thought. So said to JDL we would stop about every hour on the way home. But what I had not considered was that my fuel had been siphoned. We stayed at a cheap truck stop motel in KC. We stayed there a few times until some wives wanted better accommodations. Staying there were 5 or so young men in S10 trucks and they were gone when we left. Their trucks were rather ragged looking. Just speculation.

Ensure the fuel sending unit float is positioned correctly. The pivot point of the float gauge arm may be a bit too high which would then indicate a not full tank and show empty when there is still fuel left.

I am not going to worry about it anymore, I am just glad it has more fuel than indicated.
