Are you using the standard rubber with the small insert? The insert goes in last. Put rubber in hole, work in the glass, put in the small rubber insert. There is a neat tool that can be used to install the insert, but I've put in many using the nylon bone or pocket screwdriver. Last small glass I did took me less than 5 minutes. Big ones are much more of a challenge.
