I agree with Ed. But if that doesn't work, did you check the speedo for freedom of movement?
The speedo I pulled out of my truck two weeks ago was pretty much seized. I had to take it apart, clean it and lube it to get it turning freely again. See if you can spin the little brass collar on the back (right where the speedo cable goes in).
